title: Get every perspective – and make better decisions
description: Decisions are only as good as the information on which they’re based. Here’s how to capture all perspectives—including the unspoken voices and behind-the-scenes processes—and build decisions that stand the test of time and gain broad support.

Every organization makes decisions all the time. But how many of them are based on the full picture? In practice, most decisions are shaped by a handful of voices—those who happen to be in the room, those who speak the loudest, or those who hold the most formal power. The rest of the organization’s knowledge never becomes part of the decision-making process.

For those of you working in organizational development, this isn’t a theoretical question. It’s the difference between a change that takes hold and one that fizzles out. This article explores why it’s so crucial to incorporate all perspectives—and how you can actually do that in practice.

## The Problem: Decisions Are Only as Good as the Information on Which They’re Based

When perspectives are missing, decisions are made on an incomplete basis. That doesn’t mean the decisions are always wrong—but it does mean they’re based on a subset of what the organization actually knows. And that subset is rarely random.

Those who are heard the most are often the ones most comfortable speaking up, those closest to management, or those with the authority to speak. Those who remain the quietest are often the ones closest to the problem itself—the employee in the customer meeting, the specialist in the process, the person who sees what isn’t working every day. When their perspectives never come to light, decisions are made with a systematic blind spot.

The result is an analysis that appears complete but isn’t. And because the gaps are invisible, they’re only discovered when the decision is put into practice.

## The problem behind the problem: buy-in cannot be added after the fact

There’s a second cost that’s just as serious. When people don’t feel heard, they don’t feel included either. And without inclusion, there’s no buy-in.

This is the trap many change initiatives fall into. The decision is made, communicated, and met with resistance—not necessarily because the decision is bad, but because the people it affects were never part of the process. They were presented with the result, not the opportunity to contribute.

Buy-in isn’t something you can add at the end with a well-worded email. It’s built by actually letting people help shape the decision. A person who has contributed their perspective—and seen that it was taken seriously—owns the decision in a completely different way than someone who was merely informed.

## The quiet voices often hold the key

Here’s an important insight that’s easy to miss: the most valuable perspectives are often the ones heard the least.

This is due to how groups function. In a room, we’re all influenced by one another—we adapt, we hold back dissenting opinions, we think twice before contradicting the boss. The very perspectives that would challenge the prevailing view are the ones that most often go unspoken. And those are precisely the perspectives that would have enriched the analysis.

There is also a deeper imbalance in who is even asked the question. Every organization has its stated, official processes—how the work is supposed to be done on paper. But in reality, the work almost always looks different. Informal pathways, unofficial networks, and practical shortcuts emerge—what are sometimes called “shadow processes” and the “shadow organization.” And the gap between the official process and the actual one is often where both the real problems and the real solutions lie.

The problem is who a business developer typically involves. It tends to be the managers, the formal process owners, the obvious key players—in other words, precisely those who are closest to the official, stated process and farthest from the shadow processes where the work actually takes place. They describe how things should be done. Those who know how things actually work—the employees right in the middle of the shadow processes—are rarely included. As a result, you end up mapping out the “on paper” version of the business, not the real one, and the gap remains invisible precisely because the right people were never asked.

When you capture only the comfortable, affirming voices, you end up with an analysis that confirms what you already believed. When you also capture the uncomfortable, dissenting, and hesitant voices—that’s when things start to get interesting. It’s in the tension between different perspectives that the truly valuable insights lie.

## The solution: make it safe, structured, and inclusive to contribute

So how do you incorporate all perspectives in practice? Three principles cover most of it:

**Make it safe to be honest.** As long as contributions are tied to a person, hierarchy and peer pressure will color what’s said. When people can contribute anonymously, the idea is valued for its content, not for who’s presenting it—and the uncomfortable truths come to light.

**Make it structured.** Broad, unstructured discussions favor those who speak the most. A clear structure, where everyone answers the same questions, gives every perspective equal space regardless of how vocal the person is.

**Make it broad.** Don’t limit yourself to those who can fit in a meeting room, or to the usual circle of managers and process owners. The more relevant perspectives you capture, the smaller the blind spot becomes—and the stronger the buy-in, since more people feel included.

## Here’s how Vocean solves it

This is exactly what Vocean is built for. Instead of perspectives being limited by who fits in the room or dares to speak up, you can collect contributions anonymously from hundreds of participants at the same time—structured, question by question, in real time.

Participants build on each other’s ideas instead of simply answering a survey, and the AI analyzes all contributions to form a unified picture—including the patterns and contradictions that no single person would have noticed. Since everything is anonymous, every voice carries equal weight: the idea takes center stage, not the person who proposed it. And when the results are shared with everyone who participated, people see that their contributions actually made a difference—which is the very foundation of buy-in.

You move from an analysis based on a handful of voices to one based on the knowledge of the entire organization. From decisions that meet with resistance to decisions that are already supported by the organization when they’re made.
